Buyer's Consolidation: Cutting Costs and Complexity for a Multi-Supplier Importer
Sourcing from 10 suppliers across China shouldn’t mean 10 separate headaches. With Yamato’s Buyer’s Consolidation Program, it doesn’t.

Background Background

10 suppliers. 10 separate shipments. And a 15–20% hit to product margins.

The client was sourcing from 10 different suppliers across China, with each shipping independently as separate LCL (Less-than-Container Load) cargo. The fragmented approach created compounding inefficiencies such as:

    • multiple shipping arrangements
    • redundant arrival notices
    • unpredictable inventory schedules
    • inflated per-unit freight costs

Left unaddressed, the cumulative cost of this fragmentation was eroding 15-20%of the client’s product margins

    Solution Solution

One consolidation centre. One container. One seamless process.

Yamato implemented a Buyer’s Consolidation Program, restructuring the client’s entire inbound supply chain from China to Singapore.

    Centralised Vendor Delivery
All 10 suppliers were required to deliver goods to Yamato’s Shanghai consolidation centre within a defined 5-day window. Upon arrival, every shipment was inspected and tallied before loading to ensure accuracy and quality.

Single FCL Container & Compliant Documentation
All cargo was consolidated into a single 20ft or 40ft container. One Master Bill of Lading was issued for the entire shipment, ensuring the title of goods remained with the client and that GST input tax claims with IRAS were fully compliant.

    End-to-End Shipment Visibility
Both the client and all 10 vendors had access to Yamato’s tracking platform, enabling real-time monitoring of shipping milestones, from vendor gate-in at Shanghai all the way through to final clearance in Singapore.

    Results Results

Lower costs. Predictable inventory. Less damage. More control.

    • Freight costs reduced significantly: the 15–20% margin erosion caused by fragmented LCL shipments was cut, with redundant terminal charges and high per-volume LCL costs eliminated
    • Inventory arrived simultaneously: synchronised deliveries removed the unpredictability of staggered schedules, enabling more reliable stock planning
    • Cargo damage decreased notably: consolidating goods into a single sealed container reduced handling touchpoints throughout the journey
    • Full supply chain visibility: both the client and vendors could track every shipping milestone in real time, from origin to destination
